One of three service lines

Capability improvement, delivered by people and amplified by AI.

Not every constraint is a software problem, and most of the interesting ones are not. Our consulting practice works on how the organisation is set up to get work done — the accountabilities, the information, the practices and the rhythm — whether or not any technology changes as a result.

AI also changes how the work can be done. Agents can increasingly carry research, preparation and bounded execution, while leaders and subject-matter experts spend more of their time on the judgement, exceptions and decisions that actually matter.

It stands entirely on its own. You do not need DCE, the Development Shell, or anything else from us to work with this part of the business.

What makes it different

A project should leave more than a deliverable.

A recommendation can be useful, but the difficult part usually begins after the recommendation: changing how people actually work, making the information available, putting the right controls around the change and getting it into daily operation.

We work through that implementation. Discovery exists to reach a decision, the decision exists to produce a change, and the change should produce evidence about whether capability actually became stronger. Where the answer needs software, we can build it. Where it does not, we should not manufacture a technology project simply because one can be sold.

A project gives you an improvement. The method underneath our work is designed to strengthen your ability to keep improving.

We carry the build. You keep the capability. The operating knowledge and intelligence about your own company should increasingly remain with your organisation, so the next improvement can begin from what you already learned rather than from another blank page.

A different discovery experience

Human time moves from transcription to judgement.

We do not want leaders filling out hundreds of fields or repeating what the organisation already knows. Where access is authorised, agents can research existing documents and operating evidence, prepare candidate information and flag contradictions before the session. Your people remain the authority on material operating reality; they validate, correct and resolve the hard parts.

Research first

Use existing evidence instead of asking people to manually recreate it. Candidate information stays traceable to its source.

Humans settle meaning

Purpose, exceptions, accountability, ambiguous boundaries and disputed truth stay with the people who own the business.

Knowledge compounds

What is validated should become increasingly reusable operating context rather than another static document somebody has to rediscover later.

What we do.

These are the shapes engagements usually take. Scope is agreed against the decision you actually need to make — we would rather do a narrow piece of work properly than sell a broad one.

Leadership AI Planning Session

An executive planning session that connects AI and automation to the business drivers and strategic priorities already on your leadership team's table — with pre-work, facilitation, and a post-session brief carrying a 90-day and 12-month direction.

Company Discovery & Mapping

A structured, evidence-backed look at how the work actually happens: where information lives, who decides what, where the constraints sit and which capabilities the strategy depends on. Where authorised evidence already exists, agents prepare candidate information before the session so your people can validate and correct rather than recreate everything from scratch.

AI Positioning & First-Win Engagement

The standard first paid engagement. Position, discover, select one meaningful First Win, then design, build, adopt and measure it — closing with an Executive Readout and evidence that can inform what comes next.

Operating-model improvement

How the organisation is structured to get work done: accountabilities, decision rights, hand-offs, information and the meeting and reporting rhythm that keeps it coherent. Often where the real constraint turns out to sit.

Strategy and execution facilitation

Facilitated sessions that get a leadership team to a decision rather than a discussion — strategy, quarterly planning, priority setting, and the follow-through that decides whether any of it survives contact with the quarter.

Better Way of Working design

Designing the changed practice itself: what people actually do differently, what the system carries, where judgment stays human, and how information, controls and hand-offs work. The half of AI adoption that usually gets skipped.

Implementation and adoption support

Carrying a change into daily operation and making it hold. We carry the build where software is the answer, and we stay through adoption and outcome evidence — an improvement nobody uses is not an improvement.

Executive and capability reviews

An honest read on where capability actually stands against what the strategy needs, what the evidence says changed, and what to do next — without the theatre of a maturity score detached from operating reality.

Three ways it operates.

On its own

A bounded piece of consulting work with its own scope and outcome. No product, no platform, no ongoing commitment implied. Many engagements are only ever this.

Supporting a build

Alongside DCE or the Development Shell, where the working practice has to change for the software to be worth anything — which is most of the time.

Inside a mandate

As part of a Fractional AI Officer portfolio, where consulting work is one of several streams running under ongoing executive accountability.

The method underneath is BEOS. Capability-first decides where to invest, work-first decides how we discover, outcome-first decides how we judge. The result should be more than a completed project: stronger organisational capability and reusable intelligence that improves the next decision. More on BEOS.

Start with the decision you are actually facing.

A Competitive Advantage Review is a free conversation about what is driving the need to change. If your leadership team is already inside a planning cycle, a Leadership AI Planning Session is often the better entry.
